Yao‑Shun’s Message — The Craft of Leadership & Listening: True leadership isn’t just speaking—it’s listening first then acting with purpose.
“I stand not only to lead, but to hear. I open my ears before I raise my voice. In listening I discover direction, in speaking I nurture connection.”
From ancient Chinese legend, Yao and Shun are idealised rulers renowned for their virtue and ability to hear the voices of the people. In this article we’ll explore: why many modern leaders fail because they speak without listening; how the art of listening becomes leadership; and a three‑step method plus a four‑week programme to help you balance hearing and doing. At the end you’ll find a full practice template to support you in turning leadership into dialogue.
Imagine a valley where the people’s voices echo—small concerns, quiet fears, gentle hopes. A leader arrives who first sits and listens. Stories say Yao permitted the people to beat drums and speak frankly; Shun was chosen for his capacity to hear and unify. In your organisation, team or life, you may be asked to lead—but the question is: Have you first listened? Tonight let’s step into the posture of hearing, and then decide how you will lead with full ears and a ready voice.
(a) Yao & Shun as Symbols: Leadership, Listening, Message
Yao and Shun are more than historical figures—they are motifs of ideal governance in Confucian and literary tradition. Yao listened, appointed Shun, and Shun came to be known for his ability to harmonise the people. They embody the idea that leadership arises from connection, not only from command.
(b) Why Modern Leadership Loses Its Path Without Listening
- Because many leaders speak to people, but don’t listen with them.
- Because leadership often becomes broadcast, not conversation; direction, not engagement.
- Because listening isn’t passive—it’s the foundation of informed, compassionate action. When you lead without hearing, you might be out of sync; when you listen without leading, you risk being complicit in inertia.
(c) Three‑Step “Listening‑to‑Lead” Method: Pause → Listen → Message
- Pause – Before your next conversation or decision: what voices are missing? What people haven’t spoken? Example: “Before I issue the directive, I asked: ‘What concerns haven’t we voiced yet?’”
- Listen – Hear not only the words but the tone, hesitation, the unsaid. Capture it, reflect on it. Example: “I noticed a team member stayed quiet at the meeting though he had a hand raised.”
- Message – Use what you heard to speak/lead: ‘I heard you say… so our next step is…’ Speak with clarity and meaning, based on what you listened. Example: “I said: ‘I heard concerns about our timeline; let’s adjust the plan before we proceed.’”
(d) Four‑Week “Leadership Through Listening” Plan
If you’ve ever felt your message fall flat, your team disengage, or your leadership feel distant—Yao and Shun’s path invites you to lead from listening.

Self-connection Mini Practice
- When was the last time I led without asking: “What haven’t you said yet?”
- Who in my context holds back their voice? How can I invite it?
- This week I will pause in one conversation and listen first; how will I measure the difference?
